What Does a Scrum Master Actually Do?

Most job descriptions list a Scrum Master as a "meeting facilitator" or "process police." That's not it.
The Real Job
A Scrum Master's primary job is to remove friction. Friction between the team and their work. Friction between teams. Friction between the organisation's old habits and the Agile way of working.
What a Great Scrum Master Does Daily
1. Protects the team's focus
Sprint commitments get attacked from all sides — urgent requests, scope creep, leadership interruptions. A Scrum Master shields the team so they can deliver what they promised.
2. Surfaces blockers before they become crises
Not waiting for the daily standup to hear "I've been stuck for 3 days." A great SM is checking in, reading the board, spotting stale tickets.
3. Coaches, doesn't command
The team owns the process. The SM helps them see what's working and what isn't — through retrospectives, 1:1s, and honest conversations.
4. Manages upward
Stakeholders want certainty. A SM translates delivery reality into language executives understand — without overpromising or hiding problems.
The Mistake Most New Scrum Masters Make
They run the ceremonies perfectly and think the job is done. Ceremonies are the skeleton. The real work is the culture, the trust, and the continuous improvement that happens between the meetings.
